Five questions before you start

  1. Which process? Name the exact workflow (tickets, invoices, churn calls). "We want AI everywhere" is not a process.
  2. Where's the data? Automations run on data. If it's scattered across spreadsheets and inboxes, that's step one.
  3. Who's accountable when it fails? A human-in-the-loop review step is not weakness; it's how AI earns trust.
  4. What's the measure? Hours saved weekly, resolved without human touch, cost per resolved item - pick one.
  5. What's the risk? PII? Regulations? Access control? Plan the guardrails before deployment, not after.

A realistic pattern

Start small: one high-volume, low-risk workflow. Automate it, instrument it, publish the number. That one win funds the next initiative and - more importantly - builds the internal trust your program runs on.
